Context
Most AI rollouts hit the wall when the client has not modelled its own processes — and ends up rebuilding the pilot after the first operational quarter. SBE closes this gap with a two-phase methodology in a single contract.

How the contract works
The standard structure of a large SBE contract. Smaller engagements can start directly with Phase 2 if the client already has a formalized process picture and a prioritized portfolio of AI use cases.

A hands-on session for executive teams: in one or two days, six working artifacts on every participant’s laptop. A way to prepare the team before a pilot rollout.
An audit of the company’s existing AI initiatives against the Kazakhstan Law on AI (Jan 18, 2026): risk classification, algorithm documentation, governance procedures. A fit when AI initiatives already exist and need an independent check.
A two-week audit of AI use cases on a specific direction. Output — a prioritized portfolio of 3–5 directions, a rollout roadmap, architecture recommendations. A fit for quickly assessing one task.
AI strategy: a 12–24-month roadmap, a governance model for AI initiatives, responsible-AI guidelines, budget and staffing models. A fit for executives when the whole picture and a company-scale decision are needed.
Subsequent phases
AS-IS process discovery, mapping, bottleneck and decision-point analysis. Output — a structured process description and a prioritized list of initiatives. Delivered by IDTT inside the joint two-phase contract.
A software model of the process with change simulation and effect estimation. Serves as the basis for decisions: non-AI optimization, partial automation, transition to AI agents. Delivered by IDTT.
An analytical center for an industry or direction: operational dashboard, real-time monitoring, predictive analytics, integration with data sources. Delivered by IDTT with SBE AI agents on top.
A pilot on one work process with a fixed price. In week five — a three-criteria check before production: business effect, technical maturity, operational readiness. The decision to move on, extend, or stop is the client’s.
One of the prebuilt directions: corporate document processing, customer-support automation, or a voice agent for Kazakh and Russian. The platform contour is reused, so it ships faster than a from-scratch pilot.
A production AI system with ERP/CRM integration, deployment, monitoring, and model-quality evaluation. Source code and documentation transferred to the client without vendor lock-in.
A permanent SBE team that ships new AI agents into the client’s contour every 6–8 weeks. The platform contour is reused — each next agent is cheaper than the previous one.

A corporate program for a subsidiary of the national holding «Baiterek». The board and managing directors went through the session as a closed flow, then line managers followed in the second wave.
